No hot water in the shower is one of the most disruptive plumbing problems in any home. But it is not always a water heater issue — in fact, shower-specific components fail regularly and often get mistakenly blamed on the water heater. This guide helps you identify what is actually causing the problem. FREE diagnosis on every service call.

Is It the Water Heater or the Shower?

Before diving into shower-specific causes, do this quick check: go to a bathroom sink and run the hot water. If you get hot water at the sink but not in the shower, the problem is in the shower plumbing itself — not the water heater. Common shower-specific culprits include the mixing valve, cartridge, or diverter. If there is no hot water anywhere in the house, the issue is with your water heater.

Shower-Specific Causes of No Hot Water

Failed or Worn Shower Cartridge

Single-handle shower valves use a cartridge inside the valve body that controls both temperature and flow. When the cartridge wears out, it can stick in the cold or cold-dominant position, delivering only cold water even when the handle is turned to full hot. Cartridge failure is the most common shower-specific cause of no-hot-water calls we see in Tampa Bay. Cartridges are brand-specific and must be replaced with the correct part for your valve.

Anti-Scald Valve Set Too Low

Many modern shower valves include a built-in anti-scald (or thermostatic limit stop) device that prevents the handle from turning to a position that would deliver dangerously hot water. If this limiter was set too conservatively — either originally or after service — it physically prevents the valve from reaching full hot. The fix is adjusting the limit stop position, which requires accessing the valve trim. This is a common post-service issue when a plumber re-sets the limiter too cautiously.

Pressure-Balancing Valve Failure

Florida building code requires pressure-balancing valves in shower systems installed after 1992 — these prevent scalding when a toilet flushes or the washing machine starts by maintaining a constant ratio of hot to cold. When the piston or cartridge inside a pressure-balancing valve seizes, it can lock in a cold-dominant position. Homes in South Tampa, Brandon, and Riverview with older valve installations are common places we find this problem.

Thermostatic Mixing Valve Failure

Thermostatic mixing valves (TMVs) are found in higher-end shower systems and in some tankless water heater setups. They blend hot and cold water to a preset temperature. When the wax motor inside a TMV fails, the valve typically defaults to cold or to cool water as a safety failsafe. TMV service requires a plumber familiar with the specific valve brand.

Diverter Issues

In showers with a tub-shower combination, the diverter routes water either to the tub spout or the showerhead. A faulty diverter can cause the water to route differently than expected, sometimes appearing to affect temperature delivery at the showerhead when the real issue is flow direction.

Sediment or Scale Restricting Hot Water Supply

Tampa Bay’s hard water can deposit calcium scale inside valve bodies over years. In severe cases, scale buildup can restrict the hot water port inside the mixing valve, limiting hot water delivery even when the valve is fully open. Cleaning or replacing the valve assembly resolves this.

Water Heater Causes That Mimic a Shower Problem

Sometimes the water heater is involved even when it seems like a shower issue:

  • Water heater set too low. If your water heater is set below 110 degrees Fahrenheit, the shower may produce lukewarm rather than hot water, especially when demand is high. The standard recommendation is 120 degrees. Check the thermostat on your water heater.
  • Undersized water heater. A 40-gallon tank serving a large household may run out of hot water before everyone showers. If the first shower of the morning is fine but later ones run cold, you have a capacity issue, not a shower valve problem.
  • Failing water heater element. Electric water heaters with two heating elements can lose the upper element, which provides the fast first-draw hot water. This causes lukewarm showers after only a few minutes of use.

How We Diagnose and Fix the Problem

  1. We verify whether other fixtures deliver hot water to isolate whether it is the shower or the water heater.
  2. We inspect the shower valve type and age.
  3. We check the anti-scald limit stop position.
  4. We test valve function and check for cartridge wear or seizure.
  5. We give you a firm price for the repair before starting any work.

Most shower valve cartridge and anti-scald adjustments can be completed in a single visit with parts stocked on the truck.

Frequently Asked Questions

My shower runs cold but the sink runs hot — what is the problem?

This almost always points to a shower-specific component: the mixing valve cartridge, the anti-scald limit stop, or the pressure-balancing valve. Since your water heater clearly works fine (the sink proves it), the problem is between the shower valve and the water supply. A plumber can usually diagnose and fix this in a single visit.

Can I fix a shower cartridge myself?

Technically yes, if you are comfortable with basic plumbing and can identify your valve brand. Cartridges are brand-specific — a Moen cartridge does not fit a Delta valve. You need to shut off the water supply to the shower, remove the trim and valve handle, pull the old cartridge, and install the correct replacement with the right orientation. If the cartridge is stuck due to scale or mineral deposits (common in Tampa Bay), removal can be difficult without a cartridge puller tool. Calling a plumber avoids the risk of damaging the valve body.

What is an anti-scald valve and why does it affect my shower temperature?

An anti-scald valve (also called a thermostatic limit stop) is a built-in device in single-handle shower valves that prevents the handle from rotating to a dangerously hot water position. It is set at the factory to allow temperatures up to a certain maximum. If it was adjusted too conservatively, it physically blocks the handle from reaching the hot water zone. Adjusting it requires removing the valve handle and repositioning a small disc or tab inside the cartridge mechanism.

My shower worked fine yesterday — why is there no hot water today?

Sudden onset usually points to either a cartridge that finally seized (they can fail suddenly after gradual wear), an anti-scald limiter that got nudged during cleaning, or a water heater issue. Check whether any other hot water taps in the house are delivering hot water. If they are, the shower valve is the culprit. If no tap in the house has hot water, check your water heater.

How long does shower valve repair take?

Most cartridge replacements and anti-scald adjustments take 1 to 2 hours. Thermostatic mixing valve service may take longer depending on the valve brand and access. We stock common cartridges on the service truck. If your valve requires a special-order cartridge, we can usually source it within one to two business days.

What does shower valve repair cost in Tampa Bay?

Most shower valve repairs — cartridge replacement, anti-scald adjustment, or pressure-balancing valve service — run $279 to $550 depending on the valve type and parts needed. We provide a firm price after diagnosis and before starting any work.

My shower produces hot water for 2 minutes then goes cold — is that the valve?

Hot water for 2 minutes that then goes cold points to a water heater problem, not the shower valve. Either the hot water supply runs out (undersized tank or high demand), or the water heater has a failing upper element (electric heaters) or thermostat issue. Have a plumber check both the shower valve and the water heater during the same visit.

Do you service tankless water heater and shower valve issues together?

Yes. Home Therapist holds both HVAC (CAC1819196) and plumbing (CFC1431159) licenses. We can assess and repair your tankless water heater and your shower valve during the same visit, which saves you time and a second service call fee.
